Other option would be something bike light style with a separate power pack which would allow for exposed heatsink on the back of the led.
I dont have a metal lathe so cant custom sadly.

What you want (3x18650 or multi-AA) simply doesn’t exist.
Have you seen the new UF-1405? It’s a pretty nice, larger zoomie, but not in the cell config your asking. Are you wanting an actual zoomie, or would a fixed focus (zoomed in) aspheric thrower work? You could built one out of a light that was the cell config you wanted and a big lens. I know 18650 put a 50mm lens in a small sun ZY-t08 and got like 500kcd, I have a 53mm lens I was planning on putting in a host I have but haven’t got to it yet.

Any idea if the head off the 4xaa 109led would fit a larger body ? The one place that seems to have stock wont ship to aus

Try a courui, that’ll give you a 3 18650 host that will hold a ~75mm aspheric. Only thing is with a build like this the light won’t be able to be set down on its head cause the lens will stick out. For my planned build the host I have took a 60mm lens so the 53mm aspheric allows me to recess it enough in the head to still head stand.
I bet the Jax would mostly fit you needs. A triple AAA carrier instead of the 26650, but the 26650 is a good battery with a long run time and the light reviews well…link
Would the head on the courui be deep enough to allow full focus of a 75mm aspheric ?
Jax is a bit small was going to use a endmund optics lens as noone suggested anything else, they seem quite reasonable on price.

i heard somewhere that the UniqueFire UF-2200 (not UF-2220) would fit the head of the 109-LED-Light. But i didn´t try it myself. I used the Ultrafire C2 Body.

UniqueFire 1405 has 66mm lens, however finding a good 17mm buck driver that can deliver high current for it is a real PITA and this is why I have not bought it yet.

I’ve used a 75mm to 90mm pvc-u coupling squeezed onto a 109 led head before on a big (uncompleted) aspheric build…
For the other option with a remote power pack, how about using something like an old pc heatsink eg. Foxconn NBT-CMI775-4B and a bit of plastic tube?
+1 https://omglumens.com/DEFT.php In the long run, it’s the best thrower you are going to find. If you just want to mod one yourself, why not just mod a Maglite? You don’t need a huge aspheric for an XP-G2 and the Maglite will give you the space for a big heat sink and the space for the AA batteries you want.

Does the shape of the head matter ? Ie as long as its centered could the head be a cylinder instead of the standard cone with no loss of light ?
